List the ten numbers that most determine whether the business works. Next to each, write the name of the single person accountable for it. Not the team, not the function. The person. One or two will have no name, and they are frequently the most consequential on the list. Gross margin by product, owned by finance for reporting and by nobody for improving. Cost to serve, which sits between operations and finance and belongs to neither. Discount depth, where every individual discount has an approver and the aggregate has no owner. The pattern is consistent: unowned numbers are the ones that cross functions. They are not ignored, which would be obvious. They are reported, discussed, and never acted on. The fix is naming, and naming is enough surprisingly often.
List the ten numbers that most determine whether the business works. Then, next to each, write the name of the single person who is accountable for it. Not the team, not the function. The person.
One or two will have no name, and they are frequently the most consequential ones on the list.
The recurring examples are worth memorising because they are so common. Gross margin by product, owned by finance for reporting and by nobody for improving. Cost to serve, which sits between operations and finance and belongs to neither. Discount depth, where every individual discount has an approver and the aggregate has no owner. Time from order to cash, which crosses three functions and stops at each boundary.
The pattern is consistent: unowned numbers are the ones that cross functions. Everything inside a function has an owner because the function has one.
The failure this produces is specific. Unowned numbers are not ignored, which would be obvious. They are reported, discussed, and never acted on, because acting on them requires someone to spend their own function's effort on an outcome they are not measured by.
The fix is naming, and naming is enough surprisingly often. A number with a person against it gets brought to meetings by that person.
