The Einstellung effect: when a problem is solved unusually fast, by a method you already had.

In the nineteen forties, Abraham Luchins ran a set of experiments with water jar problems. Participants learned a method that solved a series of them. Then they were given a problem the learned method also solved, but that a much simpler method solved too. Most people stayed with the learned method and never noticed a simpler one. The effect is called Einstellung, and the useful part is not that people get stuck. It is the shape of getting stuck. The participants were not slow, confused or struggling. They were fast, fluent and confident, and they were fast because they had a method ready and it fit. Operators are trained to treat difficulty as the signal, and this inverts that entirely. The signal almost nobody watches is fluency. So when something is solved unusually fast, ask: did we solve this, or did we recognise it? And if we recognised it, what did the recognition stop us looking at?

The effect is called Einstellung, and the useful part for an operator is not that people get stuck. It is the shape of getting stuck. The participants were not slow, confused or struggling. They were fast, fluent and confident, and they were fast because they had a method ready and it fit.
That inverts the usual tell. Operators are trained to treat difficulty as the signal that something needs attention. Difficulty is a fine signal and it is also the one everyone already watches. The signal almost nobody watches is fluency: a problem that arrives and is resolved unusually quickly, using an approach that was already sitting there.
The practical instrument is a question asked at the moment of resolution rather than at the moment of difficulty. When something is solved fast, ask: did we solve this, or did we recognise it? And if we recognised it, what did the recognition stop us looking at?
Most of the time the answer is that recognition was correct and the speed was earned. The point is not to be suspicious of competence. It is that the small number of times the answer is different are exactly the times the Mill is turning, and no other instrument in the operation is pointed at them.
